We were spending $8,000/month on a third-party answering service. Then we switched to AI. The results: 1. Answering costs cut by 50% 2. Calls answered in under 7 seconds That's $48,000 in annual savings, with faster response times. It's not a wholesale change you have to make overnight. Integrate AI slowly, closely track the results.

Your CRM should show you where leads come from, how many turn into sold jobs, and which marketing channels actually generate revenue.

How long does it take to build a home service business? There’s no universal timeline. Your progress depends on how well you: /Generate leads /Price jobs for profit /Manage cash flow /Hire the right people Get those fundamentals right before chasing scale.

If I were starting a home service business from zero, these would be my first operational priorities: /Choose a service where fulfillment can be outsourced if necessary. /Build relationships with reliable subcontractors before hiring employees. /Invest in software that lets me measure sales, marketing, and technician performance from day one. /Eliminate manual processes that don't directly help generate revenue. /Create simple operating procedures before adding headcount.

.@thehvacjack and @HeySamPreston shared a lot of interesting numbers in their recent @OwnedxOperated pod ep, but this scenario is probably the one that will change your mindset most. If you have a $10,000 monthly marketing budget and pay an agency $3,000, 30% is gone before you spend a dollar on ads. That leaves $7,000 to generate leads, book jobs and bring in enough revenue to fund the next month. Spread that across too many platforms and you can burn through it without learning much. Their advice: Start with 1–3 channels, track which ones generate booked jobs and concentrate spending on the strongest performers. Keep experimenting as you grow. Just give each marketing dollar a clear job.

Many home service companies share the same problem: they have a limited marketing budget. But even if you're in this position, there are things you can do to make the most of every last dollar.

I skipped Pantheon this year. I wanted to spend time with other operators, but a conference with thousands of people feels overwhelming to me. You meet someone, have a good conversation, then spend the rest of the event hoping you run into them again. I think 100–200 people is the sweet spot. You can sit down together, get past “what do you do?” and talk about what’s actually happening in your businesses. Then pick that conversation back up over dinner. That’s the idea behind Catalyst. 100 home service owners and leaders. A Wilson shop tour. Small-group breakouts. Meals together. Plenty of time to compare notes without a packed schedule of product pitches. May 3–5 in Akron, OH. More info below.

You're probably leaving thousands of dollars in revenue on the table by ignoring old-school marketing. Old-school still works...even with all of today's AI technology. Here's how I'd build an offline lead machine: - Commit to one channel for 90 days. (direct mail for example) - Build an offer homeowners care about. - Dominate 2-3 neighborhoods. - Turn every completed job into more leads. - Track results and double down on what works. Gotta show up consistently, though. Don't forget it.

I know there's a lot of @OwnedxOperated podcast listeners out there. Do me a big favor and rate it on Spotify and/or Apple? It would go a long way in helping us reach more listeners. Links below.

You can generate all the leads in the world and still have a revenue problem. /Booking at 70% instead of 85%? You could be losing 10–15 jobs for every 100 calls. /Running techs at 5–9 jobs a day? They’re probably rushing calls. /Closing 80%+ of big-ticket jobs? Your pricing might be too low. /A lead source with a terrible close rate can still print money if the jobs are worth $10K–$20K each. Know. Your. Numbers.

It's a misconception that high-ticket sales are all about having natural talent. Repetition is where it's at. Your team should be able to answer these questions: /Do I trust you? /Is this the right solution? /Can I afford it? Then role play the objections they hear every day: “I need another quote.” “I need to talk to my spouse.” “That’s too expensive.” Do it until the answers become automatic. Automatic. The best sales teams reach peak performance because they have a better system. It's really that simple.

Home service search is changing fast. Customers are asking AI who to hire, and the answer could depend on your reviews, website, GBP, digital footprint, and even how you operate. I broke down how to get ahead of AI search before everyone else catches on.
