When we started running ads at Cal AI, we went for quantity over quality and I'd do it again tomorrow. You need roughly 100 swings with different formats, angles and hooks to find three or four that work. If you invest heavily in quality up front, you're spending precious time and energy knowing 95% of your trials are going to flop. It takes so long to produce 100 high-quality ads that you'll run out of patience or budget and conclude paid ads doesn't work for you Volume is how you buy data, and quality is how you exploit it.

I've now added Wispr, Notion, Granola, Fireflies, Zoom, Gemini, Cluely, Otter, Fathom, Read AI, and Wingrep to every meeting. Each produces slightly different meeting notes. I send all of them to Claude and ChatGPT, which push the summaries into Slackbot and Salesforce AI. Linear agents automatically create tickets while Notion agents create follow-ups in Notion. A Zapier workflow then uses 500k tokens to draft a follow up email in Superhuman. None of it works and all of it is wrong but man, is it beautiful. AGI is here.

The Invisible Metric in Startup Building: "Founder Form" When Messi goes five matches without scoring a goal, or Virat Kohli goes through a dry spell, the sporting world doesn’t assume they’ve suddenly forgotten how to play. We don't demand they be permanently benched or declare their career over. Instead, we use a very specific word: Form. We recognise that sports require immense psychological, emotional, and physical intensity. "Form" fluctuates. It has peaks, valleys, slumps, and flow states. Yet, in the hyper-rational, metric-driven world of startups, we treat founders like machines. We expect them to ingest capital and seamlessly produce flawless strategic execution 365 days a year. If a quarter misses expectations, a product launch bombs, or a key hire walks out, the immediate reaction from boards, markets, and sometimes even fellow co-founders is panic, blame, or a sudden loss of faith. Over the last 19 years as an entrepreneur and through supporting hundreds of founders in their journeys, I’ve realised one undeniable truth: Founder Form is real. And ignoring it can destroy perfectly good startups. The Anatomy of the Two States: The Slump vs. The Flow Building a company demands an elite athlete's intensity. Because it relies heavily on human judgment under extreme uncertainty, founders inevitably move through distinct cycles of form: When you are in "Bad Form" (The Slump): Every strategic bet feels slightly off. You make a hiring mistake, a key client churns, your pitches don’t quite click, and your decision-making feels sluggish or over-analyzed. You are working just as hard - often harder, out of sheer desperation - but your timing is gone. When you are in "Good Form" (The Flow State): Everything you touch turns to gold. You make a gut-call on a product pivot and it works flawlessly. A casual coffee meeting scales into a massive strategic partnership. Investor meetings go super smoothly. Your energy is infectious, and the team rallies without effort. When you are in a slump, it feels like nothing will ever work again. When you are in flow, it feels like you can never fail. Both illusions are dangerous, but the slump is where companies break. The Danger of Asymmetry in Co-Founder Pairs The ultimate test of a co-founder relationship isn't how you celebrate wins together; it’s how you handle a divergence in form. In a multi-founder setup, it is incredibly rare for all partners to be in peak form simultaneously. The danger arises when Co-Founder A is in a legendary flow state, while Co-Founder B is grinding through a deep slump. If they don't understand the concept of "form," this asymmetry breeds deep resentment. Co-Founder A starts thinking, “I’m carrying the entire weight of this company.” Co-Founder B, already drowning in self-doubt, feels isolated, judged, and increasingly anxious - which only prolongs the slump. Great co-founder relationships survive because they view performance through the lens of a team sport. When your partner’s timing is off, you don't call them incompetent. You step up, cover the field, take the heavy shots, and give them the breathing room to find their rhythm again. You do it gladly, knowing that next quarter, the roles might be reversed. A Message to Investors: Stop Managing to the Daily Scorecard To the investor community: when a founder is in a slump, adding institutional pressure or questioning their fundamental capability is the equivalent of a manager screaming at a struggling athlete from the sidelines. It doesn't fix their footwork; it merely tightens their grip on the bat. Seasoned investors back the person, understanding that form is temporary, class is permanent. If a founder who has previously delivered high-quality execution hits a wall, the goal shouldn't be to micro-manage the metrics. The goal should be to help them remove the noise so they can find their baseline. The Founder’s Playbook for Regaining Your Form If you are a builder currently grinding through a slump, remember how elite athletes get back into the runs: Go Back to Basics: When a batsman loses form, they spend hours in the nets focusing on basic footwork, not hitting sixes. Stop trying to solve the entire macro crisis today. Focus on small, undeniable execution wins. Go talk to three customers. Fix one internal bottleneck. Rebuild your momentum incrementally. Confidence will grow with action, shrink further with idleness. Manage the Fatigue: Founders tend to respond to a slump by doubling down on work, leading straight to burnout. But a chaotic mind cannot produce elite execution. Step back, rest, and disconnect briefly to regain perspective. Trust the System: Accept that market forces and luck play a massive role in early-stage startups. If the core capability is there and you keep showing up to the crease with clean mechanics, the flow state will return. Startups are a game of endurance. We can’t expect builders to be flawless algorithms, and we must support them like the elite psychological athletes they are. Give your co-founders and yourself the grace to find form again. It’s just a matter of time before they find it.

Just came back to SF after spending last 5 months in India. It took us way more time than we anticipated to hire right engineers on the team. We spoke to 200+ candidates and screened 2000+ profiles to hire 3 engineers. The role of engineers has shifted completely from what it used to be 6 months ago. The blocker is no longer who can write fast and clean code. Umm no, that's still important but It's shifting more towards who can understand the user needs - talk to users, understand what to build next, ships really fast, test, and iterate. That's five different roles merged into one. PM + Designer + Frontend + Backend + Infra = Product Engineer That's what we have been looking for. ---- Over the last 45 days, we have added 3 engineers: Akshay Poriya He was lead software engineer at Moengage and built core capabilities which supports petabyte scale data-warehouses and streaming systems to improve their reliability. Known for his intensity and cycling adventures from Kashmir to Leh. He graduated from NIT Kurushretra in 2020. Pranav Anurag He was platform engineer at Media net for last 8 years and has worked on their ad infrastructure which powers one of the largest contextual ad networks. Known for his fierce communication and passion for rock music. He graduated from IIT Roorkee in 2018. Abhay Chauhan He was building the agentic AI workflows at Abacus AI and scaled ML systems powering personalisation for millions of users at Google One. Known for his speed and being frugal. He graduate from IITB with CS major in 2019. ---  To complete our vision of fully building agentic system which can generate 1000s of on-brand ads across multiple ads channel for some of the largest brands in the world, we need couple of more hands in our Bangalore office. We are hiring for two more engineers for our agentic content generation module. It would be plus if you have good taste for design / videos or creator. a. Product Engineer (PM, Design, Frontend, Backend, Agents)  b. AI Engineer (UX, Backend, Models Orchestration, lots of Infra) Our offer: Upto 1.2Cr + 1% Equity. -- You can apply at getcrux . ai / careers or dm me or Prabhat Singh @getcruxai

2025 started with lot of uncertainty and little conviction in our direction. After multiple pivots over the past few years, we were thinking hard on where to head next. There were more questions than answers, and plenty of noise. So, we did the only thing we knew how to do. We kept heads down, kept building, and selling. Slowly, something became clear. There was real pull from the market for creative insights and generation. We slowed down to deeply understand what customers actually wanted, what workflows existed today, and what was getting unlocked for them. In fact, we became an extension of the creative strategy teams at some of the fastest-growing consumer apps. That proximity gave us firsthand insight into how creative decisions are made - and how AI could meaningfully improve them. Looking back, 2025 was less about acceleration and more about finding the right direction. Along the way, we unlocked some important milestones from signing multiple 6-fig contracts to deciding to make the move to US. With every iteration and pivot, we have improved how we do go-to market, onboard customers and build the product. And for the first time, it feels like we are onto something. We’re heading into 2026 with clarity, momentum, and excitement. It’s going to be 10× bigger. 🚀

I have asked @almostpaddy to burn $100K, literally!! We have been quite frugal with spending money. After selling our previous product, we ended the last year profitably and still have our entire seed money unused. For our new product - AI Creative Strategist, we have been reaching out to people on their LinkedIn DMs and validating the hypothesis. Response has been great so far but all paying clients came through cold outbound 1:1. Our inbound engine is broken and need serious stitching. So, we have decided to spend $$ and run experiments. - Influencer marketing - Marketing focused newsletter - Conferences and events - Case study and testimonials - Improving GEO/SEO What are the some of the marketing tactics you have tried to generate more inbounds from mid-market/enterprises? P.S. @almostpaddy seems to have it under control! :)

Most AI chat bots today are highly dissociative agreeable neurotics. They’re manipulative for the same reason ppl w borderline personality disorder are, they have no stable internal sense of self or goals, so they feed off of yours — and need you to be predictable.
